Background

In 2020, demand in the UK Christmas gift market was robust (up 11.2% year-on-year); however, the pandemic posed a high risk of international logistics disruptions. The client was a small UK gift company specializing in customized holiday gifts.

Client Requirements

Specifications: 8cm diameter, 12cm height; hot-stamped Christmas pattern on the body (adhesion ≥0.7 MPa, clarity ≥97%); free of air bubbles and scratches. Requirements: On-time delivery within two months to avoid missing the peak holiday sales season; resolution of issues regarding insufficient hot-stamping adhesion.

Requirements Analysis

① Market Research: The average market price for holiday glass candle holders in the UK in 2020 was $2.80/unit, while the client’s target price was $2.60/unit—7.14% below the market average. Analysis revealed that the target price was lower due to the need for strict cost control in bulk holiday gift procurement (to ensure reasonable profit margins) and the necessity of managing pandemic-induced budget cuts (a 15% year-on-year reduction). ② Cost Analysis: We broke down the cost components (glass raw material: $1.00/unit; hot-stamping materials: $0.40/unit; processing fees: $0.30/unit; mold costs: $0.20/unit; testing fees: $0.10/unit; logistics and other expenses: $0.50/unit), resulting in an initial calculated cost of $2.50/unit. To offer a more competitive price, we quoted $2.50/unit—$0.10 below the client's target. Simultaneously, by optimizing the hot-stamping process (reducing material waste by 10%), we further controlled costs to $2.48/unit, balancing price concessions for the client with a reasonable profit margin. ③ Industry Data Comparison: The industry average pass rate was 91%, whereas we set a target of 97.2%, achieved by adding a specific inspection step for hot-stamping adhesion; the industry average logistics cycle was 18 days, but we shortened it to 12 days by booking shipping space in advance.

Action

(1) Communication Details: We established a daily logistics synchronization mechanism and coordinated with two international logistics providers (COSCO SHIPPING and British Airways Logistics). We also formulated contingency plans (e.g., transshipping via the Port of Rotterdam should English Channel ports close) and provided the client with daily updates on shipping space and port status to avoid the "information lag" issues typical of the original supply chain. Initially, the client was concerned about delivery times due to past losses; we proactively provided logistics booking confirmations and production schedules, and pledged to compensate the client with 0.5% of the order value for every day of delay, thereby helping to build their confidence.

(2) Sample and Deposit Handling: After the client paid a $500 deposit, we completed prototyping within three days. The hot-stamping adhesion measured 0.75 MPa with 98% clarity. The client approved the samples, and it was agreed that the deposit would be fully refunded upon delivery of the formal order.

(3) Production and Quality Control: We activated a dedicated production line staffed by two quality inspectors and implemented a system of randomly inspecting 60 products per batch, focusing on hot-stamping quality and adhesion. No major errors occurred during production; only a small number of products (120 units) exhibited slight scratches on the hot-stamped areas. We discounted these items and promptly informed the client, who accepted the resolution.

(4) Communication and Negotiation: Initially, the client had reservations about our delivery capabilities and requested a logistics guarantee. They also demanded full compensation for losses (approximately $80,000) should the peak sales season be missed—a requirement that exceeded our standard risk-assumption parameters. We presented logistics booking confirmations and production schedules to demonstrate that shipping space had been secured in advance and the logistics timeline was under control. We also proposed terms stating that if delivery were delayed due to our fault—causing the client to miss the peak sales season—we would compensate them with 10% of the order value ($60,000) and cover the logistics costs; conversely, if delays arose from force majeure, the issue would be resolved through mutual consultation, with us providing an additional 5% in backup stock free of charge. After two rounds of discussions, the client accepted these terms, and a partnership was established.

Results

(Data calculated based on client feedback and documentation)

We delivered 240,000 units on schedule with a 97.2% pass rate. The hot-stamping adhesion measured 0.72–0.75 MPa with no peeling, and the hot-stamping clarity was 97.5%. The goods arrived on time (11-day logistics cycle), allowing the client to successfully meet the holiday peak sales season. Our quote was $2.50 per unit—$0.10 below the client's target price—resulting in direct cost savings of approximately $24,000 and preventing potential losses during the peak season. The client subsequently prioritized us for their holiday gift procurement, with total purchases amounting to $800,000 between 2021 and 2023.
